Finding Better Ways of Working and Governance
The company was led by an entrepreneur, who had successfully built up this manufacturing business. The objective was to find better ways of working and put sufficient governance in place to support the next stage of business growth.
The Challenges: Gaining a Fast Understanding of the Business
One of the main challenges was the need for me to quickly understand their product, customer, team and processes. I examined each of these elements by using a process of careful observation, engagement, listening and analysis.
The Solution: Mapping Process Flows and RACI
I worked with the team for one day a week over an eight-week period to deliver a reporting structure. This involved mapping out existing and new process flows. Using the RACI (Responsible, Accountable, Consulted, and Informed) project management approach, I defined roles and responsibilities, which were adopted by the senior leadership team.
RACI can help to improve decision-making, communication, and accountability.
I also provided coaching for key members of the team with the aim of helping senior managers to lead the change.
The Results: Joined Up Operating Model
Using the plans to engage the wider organisation, which in many cases were built bottom up, led to the elimination of a number of challenges. The results for the client included a more cohesive, joined-up operating model that delivered better outcomes for both the team and their customers.
